Three things: the courier's COD fee on each delivered COD order, the cost of COD parcels that come back (shipping both ways plus repacking or damage), and the cash that sits with the courier until it's remitted.
RTO (return to origin) is a parcel the courier couldn't deliver and sends back to you, usually a COD order the buyer refused or wasn't available for. You pay shipping both ways and earn nothing on it.
It varies a lot by category, price and region. Many D2C brands see 15–30% of COD orders come back; brands that confirm COD orders and check addresses before dispatch usually see much lower rates.
Confirm every COD order on WhatsApp before shipping, check the address and pincode before dispatch, call the buyer the same day a delivery attempt fails, and give a reason to prepay. D2 Commerce OS does these on every order.
